从年初开始,Manager要求将DailyReprot 换成WeeklyReport。一个主要原因是想创造一个机会提高英语能力,还有一个原因是以往的日报太形式化,没有什么实质性的东西,看不看两可。
过去的日报中主要是关于当前正在解决哪写Bug,状态如何。状况说明也非常简单,通常是一两个词。总共三两分钟就可以搞定。
到现在为止,应该发过8、9次周报了。每次都要花费一个小时,甚至更多。花费时间长的一个主要原因是不知道写哪些内容,有时候甚至属于没话找话说(也许说得有点严重了)。
不过花这么长时间确实有问题。总觉得写周报的时间最好控制在半个小时左右,否则就像是在挤东西,为了写而写,非常痛苦。为此我在网上Google了一下如何写周报,要写些什么东西,为了更好的完成周报平时应该做些什么。
总的原则
- 要实事求是,要客观
- 用事实和数字说话
- 简单明了,重点突出
- 周四或周五上午发出
- 这样Manager可以有充足的时间阅读和处理
周报内容
- 急需解决的问题 (Urgent)
工作中存在的问题 (Problems)
工作中碰到的问题是什么,有没有解决方案或者建议。不要简单地把问题丢给别人。
- 一周工作要点和进展状况 (Daily work)
重点突出取得成果,而不是简单罗列进度,像记流水账。
每天花几分钟整理一天的工作可以大大减少写周报的时间。
把做事情碰到的一些问题和一些新思路做一个总结和回顾,不要看成一项任务,这样会提高主动性。
- 请求和建议 (Requests and proposals)
需求、想法、建议.
- 下周工作计划 (Plans)
把周报看成是一个双向沟通的机会。当然Manager不要光读,也应该尽量给出反馈。
还看到一个比较好的观点:
周报是完全公开透明的,同时也是双向制的,什么意思?你的周报抄送给部门所有同事包括Boss,Boss同样也会写周报抄送给大家。
这么做周报有什么好处?
1 团队人数上升到一定数量,组内成员其实不太清楚其他同学在做什么,周报正好提供了一个途径让大家了解各自所做的事情。
2 很重要的一点,抄送所有人特别是Boss,营造开放透明的氛围,有问题抛出来,有分享也请发出来。

The report should be concise and clear, and shall notgenerally exceed one page.
A long weekly report :
requires longer time for preparing and , consequently, forreading and checking it,
is an indicator of writer 's in ability to analyzeinformation , and to set up the priorities.

Weekly report must serve like two-way communication tool.
Manager shall not just read, but make comments in the employee’s report .
Feedback iscrucially important, even if it will look like a simple “OK“ remarks.
Subordinate shall keep asking his/her Manager to makecomments in his/her weekly reports.

Weekly report shall be sent in-time.
It is better to send your report on Friday’s afternoonsinstead of Monday’s mornings - simply because your Manager may have time forchecking them only on weekends.

The time required for writing and checking the weeklyreports should be planned in your schedule.
Spend 5 minutes daily to summarize your activities, andyou will make a remarkable weekly report on Friday evening in just 10 minutes.

Weekly report shall have a permanent structure.
It shall contain permanentsections placed in a certain order.This will make the report easier to write, and, consequently, easier to read.
It is better to assignnumbers to the report lines within each section.
