组织过程改进相关问题:

CMMI (Capability Maturity Model Integration For Software,软件能力成熟度模型集成)是在CMM(Capability Maturity Model For Software,软件能力成熟度模型)的基础上发展而来的。CMMI是由美国卡耐基梅隆大学软件工程研究所(Software Engineering Institute,SEI)组织全世界的软件过程改进和软件开发管理方面的专家历时四年而开发出来的,并在全世界推广实施的一种软件能力成熟度评估标准,主要用于指导软件开发过程的改进和进行软件开发能力的评估。

1.请描述组织如何协调和管理过程改进投入? Please describe how the organization coordinate and manage process improvement input?

首先,EPG在公司商业目标的基础下,建立组织过程的需求和目标
根据组织商业目标,组织的实际状态(成本高,效率低等) 专门成立EPG小组,启动过程改进,经过某咨询公司对我公司做差距分析,EPG根据实际情况做过程改进计划,识别并定义组织标准过程,对已定义的过程进行内部评估,选择项目进行试点,
EGP跟踪过程改进,监督过程改进情况,通过测量分析活动,验证改进效果,
同时,发放过程改进建议调查表收集试点过程中的过程改进建议,汇总《过程改进信息跟踪表》,并且据此对组织标准过程进行改进,把改进后的组织标准过程进行制度化推行,
为了检验过程改进的状况,进行CMMI评估。
Firstly, EPG set up organization process requirement and goal based on company business goal. according to organization business goal and actual condition(high cost, low efficiency), create EPG group, begin process improvement , by gap analysis to company, EPG perform process improvement as actual condition, recognize and define organization standard process, internal evaluation for defined process, choose project trying point, EPG follow process improvement , supervise process improvement, by MA activities to verificate improvement effect. At the same time, send process improvement suggestion questionary to collect process improvement suggestion in trying process, conclude process improvement information tracking list, and implement improvement as organization standard process improvement, promote the standard, for checking process improvement and for CMMI appraisal.

保证产品开发如期进行 ensure product development as planned
提高产品和项目的交付质量 improve the auality of delivery product and project.
降低产品和项目的开发成本 lower development cost of product and project
增强公司的核心竞争力 enhance company core competitiveness.

3.过程改进计划的主要内容? What is the main content of process improvement plan?

过程改进计划中,明确商业目标,确定改进的总体要求,确立长期短期目标,分析现状及问题,制定改进方案,完成WBS(准备阶段,初始改进阶段,试点及制度化阶段,评估阶段),识别可能的风险及应对策略,提出过程改进活动的人员职责和资源需求,以及利益相关者的参与等。
Inprocess improvement plan, be clear about business goal, overall improvement requirement, long-term and short-term goal, analyss reliaty and problem, make improvement plan, accomplish wbs(preparation stage, pre-improvement stage, trying and standard stage, evaluation stage), recognize pontential risk and solustion, put forward responsibility and resource requirement in process improvement activities, and ensure the participants.

4.请描述组织为了执行过程改进所提供的培训 please describe any training provided by organization to implement process improvement?
CMMI基础,CMMI专题,项目导入宣贯培训,制度化推进,CMMI管理培训
CMMI basic, theme, management training; project lead-in training, standard promotion.

5.如何将一个新的过程/工具/方法导入到公司日常工作中? How to lead a new process/tool/way into company daily work?

当在改进过程中发现有新的改进机会(过程/规程)的时候,EPG通过会议讨论,对规范和模板预调整,指定项目进行试点,评价试点结果,对于获得良好效果的改进建议,正式修订组织标准过程,然后进行制度化推进。
If any new improvement opportunity to be found in improvement process, EPG will hold discussion meeting, preadjust to rule and module, appoint project to try, evaluate trying result, about the good effect improvement suggestion, write formal organization standard process, and promote the standard.

6.公司有没有指定改进过程中的角色与职责 is there any specific role and responsibility in improvement process.
有,在《组织过程焦点过程》中对角色与职责中进行了定义。Yes, in OPF process, define relative role and responsibility.

7.公司为过程改进提供了哪些资源? Has the company provide any resource for process improvement?

提供了EPG人员,高管参与到过程改进的管理,包括参与制定了改进计划和参加关键活动的评审,提供了过程改进的资源,提供了CMMI的相关培训机会,提供了工作场地,提供了过程改进的工期
provide EPG, senior manager for participating in process improvemet management, include participate in making improvement plan and key activitu review, provide resource for process improvement, provide CMMI trainng opportunity, provide work place, provide duration for process improvement.

8.如何监控过程改进工作进展?如何评价其执行情况? How to monitor the progress of process improvement work? How to evaluat the implementation?

(1)组织级QA定期检查EGP和CM的工作;
(2)高管定期听取EPG和QA的汇报,检查其周报、阶段报告和工作总结等。

9.过程改进活动中收集了哪些与改进相关的数据? Any data related to provess improvement in process improvement activities?

在《EPG试点总结报告》中度量了过程活动的可操作性、覆盖率等数据,收集过程改进建议,通过《过程改进信息跟踪表》进行改进跟踪及效果评审,收集专家和高管对组织过程的差距分析信息。
